From 7364ca6074e39ffdcd6181b11a19a1592582b896 Mon Sep 17 00:00:00 2001 From: Rob Zolkos Date: Mon, 19 Oct 2026 12:10:51 -0400 Subject: [PATCH 1/7] Admit an operator's line in a Ping A Ping is a Circle bucket, never in connect.json's served projects, so every line in one was blocked as an unserved project's, or held read_failed in project trust when the membership read 404ed on the Circle. Admission now reads a chat line's unserved bucket as a Ping before anyone's trust, and decides it by the Ping's rules: - Only an operator (the operator, or someone the allowlist names) gives the agent work by Ping. Project trust's members are a project's, so anyone else is discarded untrusted_performer without a membership or line read. - In a direct Ping, the agent and the writer alone, every such line is a request, trigger pinged. In a group Ping only a mention of the agent is. - The agent's own line, another agent's, a delegated one and an allowed agent's mention are refused as before; the last is discarded at the gate in any bucket connect.json does not serve. A Ping's conversation is the Ping (ping:), answered in its Campfire. --- internal/connector/admission/doc.go | 24 +- internal/connector/admission/fakes_test.go | 23 +- internal/connector/admission/matrix.go | 11 + internal/connector/admission/pings_test.go | 293 ++++++++++++++++++ internal/connector/admission/reads.go | 8 + internal/connector/admission/sdk.go | 36 +++ .../connector/admission/sdk_pings_test.go | 72 +++++ internal/connector/admission/verdict.go | 124 +++++++- internal/connector/agent_caps_test.go | 2 +- internal/connector/ledger_admission_test.go | 12 +- 10 files changed, 576 insertions(+), 29 deletions(-) create mode 100644 internal/connector/admission/pings_test.go create mode 100644 internal/connector/admission/sdk_pings_test.go diff --git a/internal/connector/admission/doc.go b/internal/connector/admission/doc.go index aa82d58aa..289c73a55 100644 --- a/internal/connector/admission/doc.go +++ b/internal/connector/admission/doc.go @@ -10,23 +10,29 @@ // least one of the type's triggers, the bucket is in scope, and a trigger // that only a served project admits is in one. It now also hands off a record whose conversation is a Ping (ping:), which admission writes only after the Ping read said the bucket is one; a run narrowed with --project hears no Ping. No ledger schema change. The request line gains ping: true for a Ping's line, so the session knows there is no project, AGENTS.md or project repo, and replies in the Ping. The skill and subagent say so, the owner's direct ping counts as their word like their mention, and setup, the guided summary and the no-project warning say operators' pings are heard with no setup. --- internal/commands/connect.go | 8 +- internal/commands/connect_run.go | 2 +- internal/commands/connect_setup_guided.go | 6 +- .../commands/connect_setup_guided_test.go | 2 +- internal/commands/connect_setup_test.go | 2 +- internal/connector/handoff.go | 52 +++++++++---- internal/connector/handoff_test.go | 65 ++++++++++++++++ internal/connector/request_contract_test.go | 1 + internal/connector/setup/checks.go | 2 +- internal/connector/setup/checks_test.go | 2 +- skills/basecamp-connect/SKILL.md | 77 ++++++++++--------- skills/basecamp-connect/subagent.md | 12 +++ 12 files changed, 171 insertions(+), 60 deletions(-) diff --git a/internal/commands/connect.go b/internal/commands/connect.go index f11338ea1..29bb64fde 100644 --- a/internal/commands/connect.go +++ b/internal/commands/connect.go @@ -48,7 +48,7 @@ a subagent that replies as the agent. A Ping nobody is let into is no entry, and with none the "pings" key is left out, so a file that uses none still opens in a CLI that predates it. Setup reads each Ping as the agent, the way admission does, and refuses a Ping the agent cannot read, a person not among its people, the agent, an Agent and a client, as project trust refuses clients. A person already recorded who has since left, or whose Ping can no longer be read, is a warning, as for the allowlist. connect show lists each Ping's participants, and the guided setup treats both flags as policy flags. --- internal/commands/connect.go | 61 ++++++++++- internal/commands/connect_setup_guided.go | 1 + internal/commands/connect_setup_test.go | 66 ++++++++++++ internal/connector/setup/apply.go | 51 ++++++++- internal/connector/setup/checks.go | 90 ++++++++++++++++ internal/connector/setup/checks_test.go | 13 +++ internal/connector/setup/file.go | 5 + internal/connector/setup/pings_test.go | 122 ++++++++++++++++++++++ 8 files changed, 403 insertions(+), 6 deletions(-) create mode 100644 internal/connector/setup/pings_test.go diff --git a/internal/commands/connect.go b/internal/commands/connect.go index 29bb64fde..5b7e15017 100644 --- a/internal/commands/connect.go +++ b/internal/commands/connect.go @@ -95,7 +95,7 @@ func newConnectShowCmd() *cobra.Command { Use: "show", Short: "Show a profile's connector setup without changing it", Long: `Show the connect.json a profile's setup wrote: the agent, the operator and -trust mode, and each served project. +trust mode, each served project, and who is let into a Ping. connect skill gains the "only in our group Ping" row, a paragraph on letting someone into one Ping (how to find the Ping's id, including the sidebar URL form, and the person's id, what setup refuses, and the restart), and says a participant's role covers them. Its per-request section stays inside the compaction budget, at 13,951 of 14,000 characters. The subagent learns that in a Ping the operator's go is a mention only, since a boost there never reaches the agent, and that an ask the operator cannot see is said and left. --- skills/basecamp-connect/SKILL.md | 32 +++++++++++++++++++++-------- skills/basecamp-connect/subagent.md | 12 ++++++++--- 2 files changed, 33 insertions(+), 11 deletions(-) diff --git a/skills/basecamp-connect/SKILL.md b/skills/basecamp-connect/SKILL.md index 34a934611..a6e87b7fa 100644 --- a/skills/basecamp-connect/SKILL.md +++ b/skills/basecamp-connect/SKILL.md @@ -38,7 +38,7 @@ triggers: # /basecamp-connect: drive your agent from Basecamp Someone @mentions the agent in Basecamp, assigns it a card or to-do, or pings -it (operators only).
