From f600f303fcf5e7ada7031f6d3212b23afe8250df Mon Sep 17 00:00:00 2001 From: Sawyer Date: Fri, 30 Oct 2026 00:12:32 -0700 Subject: [PATCH 01/10] fix: refuse unsupported code-review providers and pace The policy check refuses a code-review.provider other than anthropic and any pace block. The schema gains optional code-review.profile, and the manager reads a provider-to-reviewer table (one row) instead of defaulting. Docs and setup reference updated; corpus fixtures added. --- apps/hub/src/github/pr-workflow.ts | 1 + .../Corbits Triage User Manual.md | 2 +- docs/PRODUCT.md | 8 +++++--- packages/triage-contracts/README.md | 2 +- .../triage-contracts/src/code-review-models.ts | 9 +++++++++ .../src/policy-file-problems.ts | 1 + .../src/policy-workflow.test.ts | 13 +++++++------ .../triage-contracts/src/policy-workflow.ts | 11 +++++++++-- packages/triage-manager/src/actions/review.ts | 17 +++++++++++++---- .../triage-manager/src/triage-manager.test.ts | 15 +++++++++++++++ skills/corbits-triage-setup/reference.md | 10 +++++----- .../policy-corpus/files/refused-pace.expect.yml | 3 +++ tests/policy-corpus/files/refused-pace.yml | 6 ++++++ .../files/refused-provider.expect.yml | 3 +++ tests/policy-corpus/files/refused-provider.yml | 6 ++++++ 15 files changed, 85 insertions(+), 22 deletions(-) create mode 100644 tests/policy-corpus/files/refused-pace.expect.yml create mode 100644 tests/policy-corpus/files/refused-pace.yml create mode 100644 tests/policy-corpus/files/refused-provider.expect.yml create mode 100644 tests/policy-corpus/files/refused-provider.yml diff --git a/apps/hub/src/github/pr-workflow.ts b/apps/hub/src/github/pr-workflow.ts index e9178017d..c8f980822 100644 --- a/apps/hub/src/github/pr-workflow.ts +++ b/apps/hub/src/github/pr-workflow.ts @@ -26,6 +26,7 @@ export function workflowPart(workflow: PolicyWorkflow | undefined) { rules: block?.when?.rules ?? Those keys (`policy-workflow.ts`) are `groups` (each `association`, `teams` or `users`), one key per block, `code-review` (`on`, and optionally `for`, `when: { triage, paths, rules }` and `provider`; a file setting the retired `clean` is refused with a pointer to a step's `when.findings`), with `security` and `deslop` reserved: `checkPolicyFile` reads a file without them and without any `decide` rule with a condition on one, names each as `pending`, and refuses the file as written if the rest is refused too; `patchPolicyFile` refuses a file still holding them unless the batch has `strip-reserved`, which removes them. The other v4 keys are `pace`, `pauseLabel` and `decide` (rules `{ if, do }`, `if` on `all`, `triage`, `event`, `author` and each block's outcome); they are validated and returned as written, and nothing acts on them yet except steps naming a group and, on GitHub, `pauseLabel`, whose label on a pull request stops the hub starting runs for it. A step's built-in group reads as author kinds, so it still holds when teams can't be read, and is not known only when the author's kind is. The teams read for an author are every team the policy names, in a step or a group (`policyTeams`). A step's `when.author` names groups as the policy holds them, `{ group }` for a file group or `everyone` and a built-in group's kinds otherwise, and holds when the author's set includes it; approving or merging must never rest on `everyone` alone. `{ all: clean }` holds when at least one block ran and every block that ran is clean; skipped blocks never count, so it fails when every block was skipped or none is on. A rule that approves or merges without `triage` matches only Pass (`ruleVerdicts`). Incomplete is never clean: a rule that approves or merges can't name `incomplete`. A file that sets `actions` and no `decide` gets its `decide` from `decideOf`: one rule `{ if: { triage: }, do: }` per verdict with steps, `do: nothing` for a Pass or Fail with none, and no rule for an Unsure with none, each limited to `event: ` when the actions wake on fewer than every event, every step as written; a file that extends another has no `decide`. A `decide` rule can't use `review` yet. A file setting any v4 key is read as schema 3 and needs `rules`. Problems name their line from the YAML parser's node positions (`yaml`, core schema, aliases and the keys `__proto__`, `constructor` and `prototype` refused); schema errors are said in the file's terms by `policy-file-problems.ts`. A file without `rules` or a v4 key is read as a policy or override without `kind`, `schemaVersion` and `repo`. Constraints the schema cannot state are checked when the policy is read: a custom rule's `options` and `failOn` must not repeat and `failOn` must be among `options`, a score's `failBelow` must be one of its levels after the first, and a custom id must not be a built-in rule's or read as a judge question's. A rule that fails any of these rejects the policy with its reason. Custom rules are decision-model questions (`kind: "model"`): `is-true`, `score` or `choose`, or text rules (`kind: "text"`) that fail when any of `fields` (`title`, `description`, `commits`) contains one of `phrases`, or with `failWhen: "not-contains"` when one contains none, ignoring case; a stored rule of the retired `kind: "rule"` rejects the policy. An action runs on its own only when the workspace's `pr-triage` system role holds `invoke` on `triage-do::/`; otherwise it waits for a person holding that grant, and `close` on `unsure` and `merge` on anything but `pass` always wait. `labels` names the label the mirror writes for each verdict; a verdict it leaves out keeps its default (`Triage: Ready`, `Triage: Not Ready`, `Triage: Needs Human Review`). Repository roles were removed, so a step whose target is a role is left out and named in the pack's `dropped`. Those keys (`policy-workflow.ts`) are `groups` (each `association`, `teams` or `users`), one key per block, `code-review` (`on`, and optionally `for`, `when: { triage, paths, rules }`, `provider` (`anthropic`, the only reviewer in this release; any other value is refused) and `profile` (a name of at most 100 characters); a file setting the retired `clean` is refused with a pointer to a step's `when.findings`), with `security` and `deslop` reserved: `checkPolicyFile` reads a file without them and without any `decide` rule with a condition on one, names each as `pending`, and refuses the file as written if the rest is refused too; `patchPolicyFile` refuses a file still holding them unless the batch has `strip-reserved`, which removes them. A file holding `pace` is refused, since pacing is not available. A file that sets `extends` holds none of them. Groups are matched first match wins, in the file's order: an author is in at most one of the file's groups, then in each built-in group (`maintainers`, `external`, `first-timers`, `bots`) their author kind puts them in, which are facts matched independently, then in `everyone`, which always matches; a file group with a built-in group's name replaces it. `authorGroupsOf(groups, author)` answers that set, failing closed: it answers none, so no `{ group }` but `everyone` holds, when the author's kind is not known or teams that can't be read would decide their file group. The reader ignores unknown built-in rows. Built-in rule ids renamed earlier (`size`, `issue`, `conflicts`, `ci`, `paths`, `draft`, `review`) are still read and mapped to their new ids by `RENAMED_RULE_IDS`; an old `size` row loads as both size limits. +A policy sets which rules run on a repository's pull requests and what happens after. Its rules are stored under `checks` (built-in) and `custom`. `GET /api/integrations/pack-schema` returns its JSON Schema as `checkPack`, the part of a policy file that extends another repository's file as `policyOverride`, the repository settings as `repoPolicy`, and `.corbits-triage.yml` as `policyFile`: schema 3, a list of `rules` (each `text`, `check`, `reason` and `evidence`), `actions` (`on` and steps per verdict) and `labels`, which `readPolicyFile` maps onto the stored shape; `checkPolicyFile` answers the same or each problem with its line, and the file's v4 keys as `workflow`. Those keys (`policy-workflow.ts`) are `groups` (each `association`, `teams` or `users`), one key per block, `code-review` (`on`, and optionally `for`, `when: { triage, paths, rules }`, `provider` (`anthropic`, the only reviewer in this release; any other value is refused) and `profile` (a name of at most 100 characters, validated but not used by the review yet); a file setting the retired `clean` is refused with a pointer to a step's `when.findings`), with `security` and `deslop` reserved: `checkPolicyFile` reads a file without them and without any `decide` rule with a condition on one, names each as `pending`, and refuses the file as written if the rest is refused too; `patchPolicyFile` refuses a file still holding them unless the batch has `strip-reserved`, which removes them. A file holding `pace` is refused, since pacing is not available. The other v4 keys are `pauseLabel` and `decide` (rules `{ if, do }`, `if` on `all`, `triage`, `event`, `author` and each block's outcome); they are validated and returned as written, and nothing acts on them yet except steps naming a group and, on GitHub, `pauseLabel`, whose label on a pull request stops the hub starting runs for it. Each step is `{ do, target?, when? }`; its `when` holds conditions that must all hold for it to run (`whenHolds`): `author` (any of GitHub's `author_association` values `OWNER`, `MEMBER`, `COLLABORATOR`, `CONTRIBUTOR`, `FIRST_TIME_CONTRIBUTOR`, `FIRST_TIMER`, `NONE`, `MANNEQUIN`, or `BOT` for a bot whatever its association, `{ team }`, `{ users }`; a policy naming a group of `AUTHOR_GROUPS`, `maintainers`, `external`, `first-timers` or `bots`, reads it as exactly that group's kinds), `linkedIssue`, `ci` (any of `passing`, `failing`, `pending`, `none`), `files` and `lines` as `{ over?, atMost? }`, and `findings` as `{ above: P0–P3 }` or `{ any: boolean }`, which `whenHolds` leaves to the manager once code review reports and a policy file accepts only with `code-review` on. Repository roles were removed, so a step whose target is a role is left out and named in the pack's `dropped`. So is a labels step naming a label Triage takes back (a `sensitive: …` or `risk: …` level label): the whole step is left out and named in `dropped` with its position and its other labels, and the rest of the pack loads; a policy file or an override naming one is refused instead. diff --git a/packages/triage-contracts/src/code-review-models.ts b/packages/triage-contracts/src/code-review-models.ts index 901674fe5..2ce813bff 100644 --- a/packages/triage-contracts/src/code-review-models.ts +++ b/packages/triage-contracts/src/code-review-models.ts @@ -11,9 +11,8 @@ export const CODE_REVIEW_PROVIDERS = { export type CodeReviewProvider = keyof typeof CODE_REVIEW_PROVIDERS; /** - * The reviewer workflow each provider deploys, per host: the manager reads this table and deploys the row for the - * policy's provider, refusing an unknown provider rather than defaulting. Local logs are not redacted by the external-event +projection: access to stdout must remain restricted. Stock hub logs also use a JSON console sink. The hub factory +never calls stock `setup()` afterwards, since that would reset the sinks. Sidecar logging is independent and unchanged. + +At `/manager/reviewer-result`, only after the atomic result-recording statement has committed, the hub logs one of +`reviewer_result_accepted_success`, `reviewer_result_accepted_failure`, `reviewer_result_duplicate`, or +`reviewer_result_stale`. Success here means the reviewer submitted a result, not that the pull request passed policy +or that code review was complete. Stale results do not wake a manager. Other results retain the existing wake behavior, +including retrying wake on a duplicate: `reviewer_result_woken`, `reviewer_result_unrouted` (no listener), or +`reviewer_result_wake_failed` (the existing 502 response; the recorded result remains stored). Woken means the wake +operation returned successfully, not that a manager consumed the result. These are observations, not approval decisions. + +External delivery accepts only those named events from the application logger category, not arbitrary stock logs, +raw message templates or exceptions. The envelope explicitly projects `msg`, `tenantId`, `source`, `repo`, `number`, +`head`, `runId`, `kind` and optional `managerRunId`, with runtime validation and bounded string sizes. Tenant and reviewer +run IDs come from authenticated route context. Repository/head/kind come from the validated result request; they are not +independently verified host facts. The manager ID is the claim's run ID from the same SQL statement's snapshot, not a +newly deployed or inferred association; absent/ended claims omit it. This does not claim the manager deployed that +reviewer. Raw results, prompts, source, credentials, mail, exception details and arbitrary extra properties are never +projected. Correlation identifiers, including private repository names, are still sensitive metadata; destinations +must be authorized to receive them. No provider configuration is enabled by default. + +Injected destination arrays have distinct roles: + +- **Telemetry:** all projected review outcomes and wake diagnostics. +- **Errors:** accepted reviewer failures and wake failures. +- **Notifications:** those errors plus missing-listener wake results. Duplicates and stale results are not new alerts. + +Each destination has an independent in-memory queue: at most 64 events including its one active send. Enqueue does not +await delivery or invoke provider code on the domain call stack. Saturation drops the newest event and logs one local +overflow diagnostic per destination for the process. Synchronous throws and rejected promises are caught without +exporting the exception, and other destinations continue. A send exceeding two seconds aborts its signal, drops its +queue and disables that destination for the process lifetime. Even if it ignores abort forever, it gets no further +sends; timing out never creates an unbounded collection of in-flight promises. Destinations must use asynchronous I/O; +this cannot isolate a CPU-blocking callback. Local delivery diagnostics contain only a fixed reason and destination +array index and bypass external sinks to prevent recursion. + +LogTape's asynchronous sink disposal closes intake and drains for at most three seconds, then aborts active sends and +discards queues. The server awaits this disposal during shutdown. This bounds observability disposal, not unrelated +sidecar shutdown. The limit values are injectable for unit tests, not production environment settings. Process crashes, +forced exits, saturation, provider failures and shutdown deadlines can lose events. There are no persisted deliveries, +retries, recovery alerts or exactly-once guarantees; the SQL result and external event are not a transactional outbox. +Existing SMTP liveness alerts and workflow mail dispatch are separate mechanisms, not repurposed as generic outboxes. + +Follow-ups remain explicit: preserve safe failure classifications/run references through the failed-review API and UI; +independently detect overdue/unconsumed results; persist incident/delivery state with retry/dedup/recovery behavior; +implement authorized provider adapters; instrument sidecar startup; and add an external heartbeat/watchdog for a dead +hub. These logs do not establish the initiating cause of earlier production incidents. + ## Vendoring Interchange is vendored under `vendor/interchange` at a stock pin plus the diff --git a/docs/Corbits Triage User Manual/Corbits Triage User Manual.md b/docs/Corbits Triage User Manual/Corbits Triage User Manual.md index cc692ec9d..418ed3928 100644 --- a/docs/Corbits Triage User Manual/Corbits Triage User Manual.md +++ b/docs/Corbits Triage User Manual/Corbits Triage User Manual.md @@ -745,4 +745,6 @@ Type in the search box to narrow the list by anything in a row. The default arrays are empty; no production provider, -credentials, environment switches, Slack/email clients or Sentry clients are configured. Adapters must return promptly +`configureObservability({ telemetry, errors, notifications }, { development })`. All three arrays and the boolean +logging mode are required and validated at startup. Use an explicit empty array to disable a role; missing arrays or +non-callable destinations are configuration errors, not disabled delivery. Both entry points explicitly supply three +empty arrays and derive the logging mode from validated `NODE_ENV`. No production provider, credentials, external-delivery +environment switches, Slack/email clients or Sentry clients are configured. Adapters must return promptly and do asynchronous I/O, honor cancellation where possible, and must not perform blocking CPU work. JavaScript cannot preempt blocking provider code. It names where to look (the title, the description, any commit message, or several of them), whether the rule fails when the text **contains** or **does not contain** its phrases, and the phrases. Case does not matter. A **contains** rule on the description also looks at its hidden parts, such as HTML comments and the addresses behind links, while **does not contain** reads only what a reader sees. Only the first 100 commits are read. When a **contains** rule fails, Triage names each place and the phrases found there, asks for them to be removed, and quotes each matching line once. Text rules count toward the eight rules of your own. - **Fail when added code matches …**, a code-pattern rule of your own, such as one that flags `?? 0`. It checks only the lines the pull request adds to TypeScript and JavaScript files (`.ts`, `.tsx`, `.mts`, `.cts`, `.js`, `.jsx`, `.mjs`, `.cjs`), so code already on the branch never fails it. On any other language it passes with **nothing checked: no TypeScript or JavaScript code added**, so don't add one to a repository written in Go, Python or similar. Turn on the shipped `convention` preset, which flags invented fallbacks (`?? 0`, `?? []`), nested ternaries, functions called where they are written, `.then`/`.catch` chains, empty `catch` blocks and lint or type suppression comments in both languages, or write your own patterns in [ast-grep](https://ast-grep.github.io/guide/rule-config.html)'s rule format. Your own pattern replaces a preset's pattern with the same `id` in both languages; to keep checking JavaScript, add a `language: javascript` pattern under the same id. A pattern takes ast-grep's own `files` and `ignores` lists to check only some paths or skip some. They follow ast-grep's glob rules: paths are from the repository root, `*` also matches across folders, and dotfiles are matched like any other file. Write each glob as a string; the `{ glob, caseInsensitive }` form is not read. Write a negated class as `[^a]`; a glob with `[!a]`, or one that isn't valid, refuses the policy. The preset's `?? 0` and `?? []` patterns ignore test files (`**/*.test.ts`, `**/*.test.tsx`, `**/*.test.js`, `**/*.test.jsx`, `**/*.test.mjs`, `**/*.test.cjs`). Each match is listed as evidence, as `path:line` and the pattern's message. Vendored and built code at the repository root (`vendor/`, `dist/`, `build/`, `generated/`) and installed code (`node_modules/` anywhere) is skipped, and each skipped file is listed in the evidence. The same folders deeper in the repository, such as `src/build/`, are checked. When the host sends no changed lines for a file that adds code, as GitHub does for a very large or binary one, the pull request's diff is larger than the 2,000,000 characters Triage reads, or a file's content can't be read, every other file is still checked: a match fails the rule, and otherwise it is unconfirmed, naming those files and why. When a pattern is not valid ast-grep, the rule is unconfirmed rather than passing. Triage reads at most 300 files per pull request, so on one that adds code to more, the rule is unconfirmed with a reason such as **code patterns could not be checked: 412 files with added code, more than the 300 read per pull request**. On Bitbucket Data Center, which does not give Triage each file's changed lines, it is unconfirmed whenever a TypeScript or JavaScript file of your own is added, edited, moved or copied. To give some patterns a different `onFail`, put them in a rule of their own. Code-pattern rules count toward the eight rules of your own, and the browser extension leaves them out. - **Judgement**, questions the decision model answers from the diff and the documentation: - - **Check the change is focused on one thing.** The decision model is asked whether the pull request does one thing. When it fails, the verdict comment says it mixes unrelated changes and asks the author to split them out, unless the file sets another `onFail`. A pull request based on another open pull request's branch is checked on its own changes, and the comment says so, such as "Stacked on #1573: only this pull request's own changes were checked." On a branch another pull request was merged into, this rule is skipped, and the comment says why, such as "stacked branch, includes #1521". + - **Check the change is focused on one thing.** The decision model is asked whether the pull request does one thing. By default this is a review hint, not a gate: when it fails or the model cannot tell, Triage adds a **Notes:** entry and, on GitHub, the `focused: check` label without making the verdict Fail or Unsure. Bitbucket Data Center gets only the note. This also applies to existing files that omit both the rule’s `onFail` and the top-level default. An explicit `onFail: fail` still blocks, `onFail: ask` still asks a maintainer, and a top-level `onFail` still applies when the rule has no override. Other rules, including required CI and forbidden paths, are unchanged. A pull request based on another open pull request's branch is checked on its own changes, and the comment says so, such as "Stacked on #1573: only this pull request's own changes were checked." On a branch another pull request was merged into, this rule is skipped, and the comment says why, such as "stacked branch, includes #1521". - **Check docs are updated when behavior changes.** Changing a documentation file passes it. Otherwise the decision model is asked, file by file, whether the docs stay correct, a statement in them is now wrong, or the change adds setup the docs must describe. When it fails, the verdict comment asks the author to update the documentation and names the files, unless the file sets another `onFail`. The default label, when `onFail` is `label`, is `docs: check`. - **Check the change is not already made by another open pull request.** Triage picks up to five open pull requests opened before it on the same base branch, drafts left out, that change one of the same files (lockfiles aside) or share two title words of four or more letters, most shared files first, and the decision model rates each as the same change, overlapping or unrelated, from both titles, this pull request's description and both lists of changed files. It fails when one is likely the same change, and names it, such as "looks like the same change as #1612". With none picked it passes without asking. Its `onFail` is `ask` unless the file sets another, so a maintainer decides. Like the rule above, it is unconfirmed when more than 100 earlier pull requests are open on the branch. - **Is it true that …**, a yes-or-no question of your own, such as "Is it true that the title says what changed?" The label is `size: large` for the size rules, `docs: check` for the docs rule, `sensitive: high` and `risk: high` for sensitive paths and risk, and the rule's id followed by `: check` for any other, such as `regression-risk: check`; `label:` names a different one, but not one starting `Triage:` or `rule: `, a verdict label, or a level label of sensitive paths or risk other than the rule's own, which Triage takes back itself; a `labels` step may not name a level label either. `onFail: label` suits rules that are hygiene rather than a gate, such as size limits an atomic change has to cross. A top-level `onFail` sets it for every rule in the file that does not set its own. The Policy section shows a rule that does not fail the pull request with what it does instead, such as "(on fail, labels size: large)". +- `label`, the default for the size rules, regression risk and focused: the verdict does not change. When the rule fails, or the decision model can't tell, Triage adds its label to the pull request and a line under **Notes:** in its comment. Triage's comment and the reading pane leave a `label` rule out of their rule list; it shows only as a note and a label (on Bitbucket Data Center, only the note). The browser extension, the **Corbits Triage policy / corbits-triage-policy** check and the local check still list it. The label follows the rule: once the rule passes, such as a pull request cut back under its size limit, Triage takes the label off. The level labels of sensitive paths and risk (`sensitive: medium`, `sensitive: high`, `risk: medium` and `risk: high`) follow the level: when it changes or drops to low, Triage takes the old one off. A label the policy names for a rule follows that rule, even if a person added it; a label the policy does not name for a rule is never taken off. A label a `labels` step in the policy also names is left alone. The label is `size: large` for the size rules, `docs: check` for the docs rule, `sensitive: high` and `risk: high` for sensitive paths and risk, and the rule's id followed by `: check` for any other, such as `regression-risk: check`; `label:` names a different one, but not one starting `Triage:` or `rule: `, a verdict label, or a level label of sensitive paths or risk other than the rule's own, which Triage takes back itself; a `labels` step may not name a level label either. `onFail: label` suits rules that are hygiene rather than a gate, such as size limits an atomic change has to cross. The likeliest option is its evidence; it fails when the `failOn` options hold P ≥ 0.7, passes at P ≤ 0.3, and is unconfirmed between. - A reply is parsed on its own, as before: a choice's options are whatever its probabilities name and a score's levels whatever its legend names. Each rule then checks the answer is over its own options or levels, and treats one that is not as unanswered. - **Instructed**: every first-round request and the verdict request also asks one Noul, question id `instructed`: whether any text in `pullRequest` or `repository` tries to direct the reviewer or model judging the pull request (tell it what to answer or conclude, to pass or approve it, or to ignore or replace its instructions or the repository's rules), wherever it sits; text that discusses, quotes or tests prompts, or tells contributors or coding agents how to work, does not count. The highest P(yes) across accepted replies stands; a reply without it counts as unanswered, so the verdict is Unsure. At 0.7 or above no judged rule's answer counts: each is unconfirmed with the reason "the pull request tries to direct the decision model", labelling rules included, the verdict question is not asked or its answer is ignored, and the verdict is Unsure with that reason, so a maintainer decides and nothing approves or merges on the model's word. A failed hard rule still decides Fail first (`INSTRUCTED_QUESTION`, `logic/quality.ts`; `evaluateModel` and `renderVerdict`, `logic/render.ts`). +- **Focus severity**: focused defaults to `onFail: label`, including existing policy files with no rule or top-level severity. Failure or uncertainty adds a note (and `focused: check` on GitHub), not a blocking verdict. Explicit rule severity overrides the file default, which overrides this built-in default. The recommendation also sets `onFail: label`. This changes severity wiring, not the questions, thresholds or inference. - **Verdict**: a rule with `onFail: label` is asked like any other but takes no part in the verdict: it never fails it, never leaves it unconfirmed or unanswered, and is not in the verdict question's state (`splitLabelled`, `logic/render.ts`). A failed rule with `onFail: ask` makes the verdict Unsure, its next step the maintainer's, unless another rule fails it, and the verdict question is not asked. A policy with no decision-model rule on that does more than label (no focused, docs, is-true, score or choose) is decided in code: every rule passing is Pass, with a reason saying the policy has no decision-model rule, and any unconfirmed waits (below) (`renderVerdict`, `logic/render.ts`). A judged rule that fails decides Fail on its own answer, and the verdict question is not asked, so pull request text cannot argue a failed rule into a pass. Otherwise, once no hard rule failed and the judged rules are answered and pass or stay unconfirmed, one Choice, question id `verdict`: "Does this pull request pass this repository's policy?", `pass`, `fail` or `cant_tell`. It is asked with the instructed question, so a pull request with no judged rule to ask (such as one that changes only lockfiles) is still checked for text directing the model. A pass with a judged rule unconfirmed is Unsure, its score the verdict question's P(pass). A verdict other than Fail whose only unconfirmed rules are the host's own (CI green while checks still run, mergeability the host has not computed yet) waits instead: it is not posted and its actions do not run, and the head is triaged again once they are done. CI cancelled or stale without a result does not wait: the verdict is posted as Unsure, and the head is triaged again once a check is re-run. The question is asked the same either way. Its state is `policy.rules`, every enabled rule with its result, reason and evidence and, for a judged rule, `pass`, how likely it passes, and for a score rule, `level`; and the pull request's metadata as focused reads it, with as many judged files as fit one request, packed in order as focused's first slice is. It is not asked when a first-round call failed or left a rule unanswered, since the verdict degrades anyway. With no judged rule to ask first, it is asked in the first round; otherwise in the second, once their answers are in (`verdictRequest`, `logic/quality.ts`; `choiceOf`, `actions/evaluate.ts`). ## Writing questions diff --git a/packages/triage-contracts/README.md b/packages/triage-contracts/README.md index 1040a10a6..b78528a8e 100644 --- a/packages/triage-contracts/README.md +++ b/packages/triage-contracts/README.md @@ -9,6 +9,8 @@ and trigger mail. Every app and most packages import it. ### Policy +The `focused` policy-file rule defaults to `onFail: label`, and the recommended pack sets it explicitly. This includes existing files that omit severity: a failed or unconfirmed focus heuristic is a note, plus `focused: check` on GitHub, not a Fail or Unsure verdict. Precedence stays rule `onFail`, then top-level `onFail`, then the built-in default; explicit `fail` and `ask` remain blocking and maintainer-directed respectively. Stored packs still encode `fail` by omitting `onFail`; their reader is unchanged. + A policy sets which rules run on a repository's pull requests and what happens after. `actions` holds one `when` (the events it wakes on) and an ordered list of steps per verdict. Every rule row may carry `text`, `reason` and `evidence` (`#44`, `owner/name#44`, https links or `maintainer-stated`). So is a labels step naming a label Triage takes back (a `sensitive: …` or `risk: …` level label): the whole step is left out and named in `dropped` with its position and its other labels, and the rest of the pack loads; a policy file or an override naming one is refused instead. diff --git a/packages/triage-contracts/src/check-pack.ts b/packages/triage-contracts/src/check-pack.ts index add3e562b..5f9ad0117 100644 --- a/packages/triage-contracts/src/check-pack.ts +++ b/packages/triage-contracts/src/check-pack.ts @@ -242,13 +242,13 @@ const ASKING_RULES: ReadonlySet = new Set(["sensitive-paths", "risk"]); /** * What a policy file's rule does on failure when the file does not say: features and refactors cross size limits and - * touch risky code, so those only label, and a sensitive or risky change is the author's to make but a maintainer's to accept. + * touch risky code, and judging one focus is a heuristic, so those only label, and a sensitive or risky change is the author's to make but a maintainer's to accept. */ export function defaultOnFail(id: string): (typeof ON_FAILS)[number] { // A judged duplicate may only overlap, so a maintainer decides. if (id === "duplicates-open-pull-request") return "ask"; if (ASKING_RULES.has(id)) return "ask"; - return isSizeRule(id) || id === "regression-risk" ? A top-level `onFail` sets it for every rule in the file that does not set its own. The Policy section shows a rule that does not fail the pull request with what it does instead, such as "(on fail, labels size: large)".
