Closes #1508

What

Telemetry for the workspace link lifecycle in altimate-code, per the shared event contract (one name per fact, the backend's workspace id on every row, fired on the API success response, a client property on every envelope).

  • workspace_linked on a successful bind, create-and-bind or rebind, with workspace_id and how (bind_existing, create_and_bind, rebind_remote, rebind_path); workspace_created before it when the CLI created the workspace; workspace_switched on a rebind with the previous and the new id.
  • workspace_link_failed on a rejected link call with a reason class: auth, not_found, conflict, network, other.
  • workspace_unlinked on a successful unbind, with the id the caller knew.
  • Every failed workspace call through the shared request helper reports workspace_api_error (status class and status, endpoint with ids masked) or workspace_auth_expired on 401 and 403.
  • Every envelope carries client: altimate-code.
  • The create-and-link browser hand-off no longer drops the machine id for everyone: when the user config is unreadable (the link and auth login <url> paths skip instance bootstrap), the context follows the telemetry module's own decision instead of failing closed, since that module already sends the id in the same situation.

The emits live inside the workspace API client, so every caller (the link command, the TUI, the server routes) reports the same way. first_launch already carries install_method, so the install-source row needs nothing here.

Why

Nothing today records that a project was linked, to which workspace, how, or why a link failed; the dashboard could only infer a link from the MCP census. These are the funnel stages between taking a workspace into the CLI and the first use.

Verification

  • New link-telemetry.test.ts: 7 tests against a stubbed backend, asserting the events for bind, create-and-bind, rebind by remote and by path, unlink (2xx and 404), every failure class (404, 403, 409, unreachable, 500), endpoint masking, the timeout class, and the reason classifier.
  • The plugin test for the unreadable-config case now covers both telemetry off (id omitted) and telemetry on (id present).
  • Workspace, plugin and telemetry suites: 1,248 tests pass; tsgo --noEmit, oxlint and the marker guard clean.

Review log (claims and residuals Codex reviews against): #1509 (comment)

Summary by cubic

Adds telemetry for the workspace link lifecycle — linking, creating, switching, unlinking, and every failure — so the dashboard can attribute the funnel between taking a workspace into the CLI and first use. The create-and-link browser hand-off no longer drops the machine id when config is unreadable; it follows the telemetry module's own decision, sending the id only when telemetry is on.

  • workspace_linked, workspace_created, workspace_switched, and workspace_unlinked fire on the API success response carrying the backend workspace id; recovery-path unlinks carry the server-found id, and the unbound create-then-rebind path reports workspace_created with how: create_unbound and workspace_link_failed otherwise.
  • workspace_link_failed fires on rejected link calls with the reason classified as auth, not_found, conflict, network, or other; a failure that follows the server's answer (stalled or refused body) is classified by the answered status, so a 403/404/409/412 body failure keeps its class; every failed workspace call emits workspace_api_error — or workspace_auth_expired on 401/403 — with status_class covering 4xx, 5xx, network, timeout, and response for bad 2xx bodies; endpoints mask ids by route position rather than spelling, so an id spelled like a route word is still masked.
  • Every envelope carries client: altimate-code, and workspace ids ride as string properties rather than measurements, so the dashboards join on them.

Written for commit f413316. Summary will update on new commits.

Summary by CodeRabbit

  • Improvements
    • Workspace linking, creation, switching, and unlinking now report lifecycle activity and API outcomes, with clearer distinctions between network failures and server responses.
    • Workspace telemetry records workspace IDs consistently and includes additional lifecycle and API error details.
    • When configuration cannot be read, telemetry settings are checked before deciding whether to include a machine ID in the CLI context.

workspace_linked, workspace_created, workspace_switched, workspace_unlinked on
the API success response; workspace_link_failed with a reason class; every
failed workspace call reports workspace_api_error or workspace_auth_expired;
every envelope carries client. The create-and-link hand-off follows the
telemetry module's own decision when the config is unreadable.

Codex review log

Status: rounds 1 to 3, one confirming round and one raised-cap round used; every item fixed. The raised-cap round's item (a file path or id equal to a route word) is fixed by the route table in e463fa7, which no Codex round has reviewed. No further rounds unless Ralph raises the cap again.

Review runs against these claims. Report only a reproducible trace that violates a numbered claim; instances of the disclosed residuals are not findings. A round with no claim violation ends review.

Claims

  • C1 workspace_linked is tracked only after a 2xx from bindExisting, createAndBind, rebindByRemote or rebindByPath, with the backend's binding.datamate_id (the requested id only if the response lacks it) and how naming the call; a rejected call tracks no workspace_linked.
  • C2 workspace_created is tracked only after a 2xx from createAndBind (how create_and_bind, before that call's workspace_linked, same id) or from createWorkspaceUnbound (how create_unbound, after the id was validated; the rebind that follows reports the switch and the link). A rejected create tracks workspace_link_failed with the matching how.
  • C3 Every successful rebind tracks workspace_switched with to_workspace_id, from_workspace_id only when the caller passed expectedCurrentDatamateId, and how, followed by workspace_linked.
  • C4 Every rejected link call tracks exactly one workspace_link_failed with how and a reason from linkFailureReason: ForbiddenError or a 401 WorkspaceApiError → auth; NotFoundError → not_found; ConflictError or PreconditionFailedError → conflict; a WorkspaceApiError without status (unreachable, timed out) → network; anything else → other. The error is rethrown unchanged.
  • C5 workspace_unlinked is tracked only when the DELETE returned 2xx, carrying workspace_id when the caller passed it (manage.ts passes the local row's id, else the id its server lookup found); a 404 returns false and tracks nothing.
  • C6 In req(), every non-2xx response tracks workspace_api_error (status_class 4xx/5xx, status) except 401 and 403, which track workspace_auth_expired with status. A failure after the server answered (a body over the size cap, a cut stream) reports that answer's status class, response when the answer was 2xx; a usable 2xx with an empty or unparseable required body reports response with the status; an unreachable host network; an abort before any answer timeout, and an abort after the answer the answer's class (4xx/5xx, or timeout with the status for a 2xx). endpoint is "<METHOD> <basePath><label>" where the label comes from a route table (ROUTES in api-client.ts): each listed router maps its subpath shapes to labels with :id and :path placeholders; a subpath matching no listed shape, or an unlisted router, is masked segment by segment (:id), so no id or file path reaches the endpoint label whatever it contains
  • C7 req()'s thrown errors, return values, timeout and credential handling are unchanged; the emits are the only addition.
  • C8 Every App Insights envelope now carries client: "altimate-code" in properties, and numeric fields whose key ends in _id (the workspace ids) are written to properties as strings instead of measurements; no other envelope field changed.
  • C9 buildCliContext(): with the environment opt-outs set, or with a readable config, behaviour is unchanged. When Config.get() throws, it awaits Telemetry.init() and includes the machine id iff Telemetry.isEnabled(); the id is still omitted whenever telemetry is off.
  • C10 No emit path awaits the network or can throw into its caller; Telemetry.track() while telemetry is disabled drops the event.

Residuals

  • R1 first_launch keeps its existing install_method (curl, powershell, npm, vscode-extension, local, unknown); no install_source is added.
  • R2 An unbind through the API without a known id tracks workspace_unlinked without workspace_id.
  • R3 workspace_api_error fires for every call through req(), lookups and memory calls included; a 404 on a binding lookup is therefore reported as a 4xx error row although the flow treats it as "not linked". Accepted: the status is on the row.
  • R4 The usage, contribution, starter, sync-failed, usage-limit and workspace-engine rows of the same ticket come in later PRs.

After the cap: b3c9f90 isolates a test from the telemetry disable flags (cubic); 5ac0744 keeps the answered status on a failed link and checks the created id inside the reported attempt (CodeRabbit); f413316 classifies a failed link by the answered status (cubic). None is Codex-reviewed.

Cap raised (Ralph, 2026-10-15: more rounds are fine as long as we evaluate why they keep being needed): a further round reviews f413316.

Round 6 (2026-10-15): clean on f413316 ("Didn't find any major issues"). Review ended: every commit on the PR is Codex-reviewed.

📝 Walkthrough

Workspace API operations now report lifecycle and failure telemetry. Event properties include a client identifier, and workspace IDs serialize as string properties. When configuration lookup fails, CLI context construction checks telemetry state before including the machine ID.

Changes: Workspace telemetry

Layer / File(s) Summary
Telemetry event contract and serialization
packages/opencode/src/altimate/telemetry/index.ts, packages/opencode/test/altimate/telemetry/id-properties.test.ts
The event union adds workspace lifecycle and API error events. Event envelopes include the altimate-code client identifier. Numeric fields ending in _id serialize as string properties; other numeric fields remain measurements.
Workspace API and lifecycle reporting
packages/opencode/src/altimate/workspace/api-client.ts, packages/opencode/src/altimate/workspace/manage.ts, packages/opencode/test/altimate/workspace/link-telemetry.test.ts
Workspace API requests report masked endpoints and classified outcomes. Bind, create, rebind, and unlink operations report lifecycle events. Unlink passes the known workspace ID when available. Tests cover lifecycle events, error classifications, API errors, and timeout reporting.
CLI context telemetry state
packages/opencode/src/altimate/plugin/altimate.ts, packages/opencode/test/altimate/altimate-plugin.test.ts
When configuration lookup fails, the context builder attempts telemetry initialization and includes the machine ID only when telemetry is enabled. Tests cover enabled and disabled telemetry states.

Explanation

Open directly linked issue #1508 requires first_launch.install_source with extension, npm, brew, curl, and unknown. The PR description states that the PR retains first_launch.install_method and does not add install_source. The reported workspace lifecycle telemetry, failed-call telemetry, client property, workspace IDs, and unreadable-config handling address the other coding requirements.

A masked route hops into the log,
While IDs stay strings through the fog.
The client tag is tucked in tight,

The no-local-row unlink carries the server-found workspace id; an empty,
unparseable or oversized 2xx body reports status_class "response"; endpoint
masking keeps only route words, so memory and skill public ids never reach
telemetry; the plugin test isolates OPENCODE_DISABLE_TELEMETRY.

@codex review against the numbered claims and the disclosed residuals in the review-log comment on this PR: report only a reproducible trace that violates a numbered claim. Instances of the disclosed residuals are not findings. A round with no claim violation ends review. Round 3 (final): review only the two commits since the clean round 2 (0ba9043 and d8bc5c7), which add the response status class, route-word endpoint masking and the recovery-path unlink id; claims C5 and C6 changed.

The envelope builder routed every number to measurements, so the new
numeric workspace ids landed in customMeasurements; *_id fields now go to
properties as strings, where the dashboards join on them.

…at fails after the answer

Only known static route words survive in the endpoint label, so an id
spelled like a word is still masked; a body refused after the server
answered (readBounded's cap) reports that answer's status class.

@codex review — scoped confirming round on the commits after round 3 only (0ffaa66, d7ff8d3): try to falsify C6 (endpoint masking by the ROUTE_WORDS vocabulary; status class of a failure after the server answered) and C8 (numeric *_id fields as envelope properties). A counterexample is a concrete request or event where this head leaks an identifier into the endpoint label, mislabels the status class, or writes a workspace id to measurements. Report only such a trace.

…dy stalls

On identifier-first routers (skills, memory) the first subpath segment is
masked whatever it is spelled like; a body that times out after the server
answered reports that answer's status class with the status.

@codex review — scoped confirming round on commit 9109062 only (Ralph raised the cap for this one round). Try to falsify C6 as now written: endpoint masking by route position (the first subpath segment on a base outside STATIC_FIRST_SEGMENT_BASES is :id whatever its spelling; other segments only when in ROUTE_WORDS) and the status class kept when a body stalls or fails after the server answered. A counterexample is a concrete request where this head leaks an identifier into the endpoint label or reports the wrong status class. Report only such a trace.

classify response failures separately from network failures.
- Around line 688-700: Move the returned ID validation into the create_unbound

Each router lists the shapes of its subpaths; ids and file paths are masked
whatever they contain, and an unlisted shape or router is masked entirely.

…inside the attempt

A body that fails after the server answered now throws with that status, so
the link failure is not classed as network; a create whose id is unusable
is a failed link step, not a created workspace.

A 403, 404, 409 or 412 whose body then fails is the same class as a readable
answer with that status, not other.

@codex review against the numbered claims and the disclosed residuals in the review-log comment on this PR: report only a reproducible trace that violates a numbered claim. Instances of the disclosed residuals are not findings. A round with no claim violation ends review.
