fix: make task, lock and event handling RTOS-safe across the firmware - #535
GatewayClient: the websocket handle was destroyed in place by loop() and
connect() on the main task while other tasks (OTA progress, the websocket
task's own pong) could still be inside a send on it. The atomic state check
is a snapshot and the IDF client frees its locks on destroy without taking
them, so a sender blocked for up to the 10 s send timeout touched freed
memory. A SimpleMutex now guards the handle: senders hold it across the
send, teardown takes the handle out under it and destroys outside it (the
websocket task may be waiting for the same mutex, and destroy waits for
that task), and the handle is published before start() so the first
CONNECTED event's boot status finds it. The boot-status flag is atomic.
VisualStateManager: the flag word is 32-bit (64-bit atomics are emulated
with a critical section on every supported chip), and both it and the LED
test flag use sequentially consistent ordering. updateVisualState() RMWs
the flags then loads the test flag; RunLedTest() stores the test flag then
loads the flags. Under relaxed ordering both can see stale values and a
change made during the test is lost; it only worked before because the
emulated 64-bit RMW happened to be a full barrier.
OtaUpdateManager: the image state is written by Init() and the OTA task
and read by other tasks; make it atomic.
CaptivePortalInstance: the account-link rate limiter was an unlocked lazy
init that was safe only because httpd is single-tasked. Use a block-scope
static, which the toolchain's thread-safe statics make once-only on every
target (ESP32-C3 has no inline fast path, acceptable for a per-request
handler).
CaptivePortal: double-checked locking for the instance. An advisory atomic
flag, written under the instance mutex, lets GetInstance() skip the mutex
while the portal is closed; the pointer under the mutex stays
authoritative. A new AppHooks::CaptivePortalIsRunning() exposes it to
core, and WiFiManager checks it before serializing local events, so a
closed portal no longer costs a FlatBuffer per WiFi event.
The handle lock in sendMessageTXT/BIN waited forever, while the IDF send
behind it gives up after 10 s. A sender queued behind another full-length
send could therefore wait longer than the timeout it was promised. Wait
for the lock with the same bound as the send and drop the message with a
warning on timeout; one constant now covers both.

Changes: Captive-portal lifetime and messaging
Layer / File(s)
Summary
Expose and track portal liveness components/core/include/AppHooks.h, components/core/src/AppHooks.cpp, components/captive_portal/src/captiveportal/Manager.cpp, components/captive_portal/src/captiveportal/CaptivePortalInstance.*
AppHooks registers an IsRunningFn callback. The manager tracks instance liveness and can return a shared reference to a matching live instance.
Retain portal instances and update settings components/captive_portal/src/captiveportal/CaptivePortalInstance.cpp, components/config/include/config/Config.h, components/config/src/Config.cpp
Account-link jobs retain a live portal instance. OTA setting requests parse optional values and apply supplied changes through one configuration update.
Queue WebSocket sends on the HTTP task components/captive_portal/src/captiveportal/CaptivePortalInstance.*, components/captive_portal/src/captiveportal/Manager.cpp
WebSocket sends use a bounded queue and coalesced HTTP-task drain. The queue drops new messages when full and reports the send result through manager methods.
Configuration synchronization and task utilities
Layer / File(s)
Summary
Publish configuration after persistence components/config/*, components/common/include/SimpleMutex.h, components/common/src/SimpleMutex.cpp, components/config/host_test/*, components/common/CMakeLists.txt
Configuration changes use candidate copies and publish them after persistence. The change adds OTA update and compare-exchange operations with tests, updates SimpleMutex, and removes ReadWriteMutex.
Task utilities add indexed notifications and watchdog operations. ManagedTask and PatternPlayer use the notification helpers. StopTask logs overruns and panics at its hard limit. RetiredList adds an acquire fence before releasing reaped objects.
Gateway and Wi-Fi workflows
Layer / File(s)
Summary
Protect the gateway WebSocket lifecycle components/core/src/GatewayClient.*
GatewayClient synchronizes handle access, bounds send timing, and suppresses activity after retirement. It defers clearing the OTA step reported in boot status.
Route messages through the receiving client components/core/include/message_handlers/*, components/core/src/message_handlers/*, components/core/include/GatewayConnectionManager.h, components/core/src/GatewayConnectionManager.cpp
Gateway message handlers receive the specific client that delivered the message. The connection manager checks client generations and reconciles Wi-Fi connectivity.
Guard and batch Wi-Fi notifications components/core/src/wifi/WiFiManager.cpp, components/core/src/AppHooks.cpp
Wi-Fi portal serialization checks running state. Network notifications are batched, and credential save, forget, and connect paths update scan entries and connection state.
Process scan events on the Wi-Fi worker components/core/include/wifi/WiFiScanManager.h, components/core/src/wifi/WiFiScanManager.cpp, components/core/src/wifi/WiFiManager.cpp
Scan callbacks mark work pending and wake the Wi-Fi worker. The worker processes results and handlers. Scan states include a stopping period after abort.
Device-control behavior
Layer / File(s)
Summary
Update E-Stop and keep-alive handling components/device_control/src/EStopManager.cpp, components/device_control/src/CommandHandler.cpp, components/device_control/host_test/main/test_command_handler.cpp
EStopManager tracks active and pending triggers. Keep-alive remains configured during E-Stop, where the task clears tracked shockers and sends no keep-alives. The tracked list is capped at 16.
Prioritize Stops and bound RF failures components/device_control/src/radio/RFTransmitter.cpp, components/device_control/src/CommandHandler.cpp, components/device_control/host_test/main/*
Stop commands enter the queue ahead of earlier commands. Sequence numbers filter older queued commands for the stopped shocker. Repeated transmission failures drop pending sequences.
Serialize visual-state and LED-test updates components/device_control/src/visual/VisualStateManager.cpp
Visual-state flags use 32-bit values. A mutex coordinates state updates with LED-test ownership.
OTA and device I/O
Layer / File(s)
Summary
Manage OTA task state and failure cleanup components/ota/src/OtaUpdateManager.cpp, components/config/src/Config.cpp
OTA task notifications use the indexed API. Disabled or approval-blocked requests are cleared, and an unsuccessful update conditionally resets the Updating step.
Bound HTTP downloads and erase flash incrementally components/http/src/HTTPRequestManager.cpp, components/hwutil/src/PartitionUtils.cpp
HTTP downloads apply one remaining-time budget across connection, headers, and body reads. Flash erasure advances in chunks as data is written.
Retain and validate LED output buffers components/led_drivers/include/led_drivers/RgbLedDriver.h, components/led_drivers/src/RgbLedDriver.cpp
RgbLedDriver uses a persistent RMT frame buffer and handles transmit and completion failures.
Bound USB serial writes and initialize serial components/serial/src/Serial.cpp, main/CMakeLists.txt, main/main.cpp
USB writes track stalled hosts and use a bounded mutex wait. Startup initializes serial and changes gateway and Wi-Fi initialization order.
An older shock command can still be transmitted after a Stop when commands race from different tasks, which is a safety-relevant defect in the RF path. Several earlier concurrency concerns in the LED, gateway and object-lifetime code also remain open. These should be resolved or explicitly accepted before merge.

components/device_control/src/visual/VisualStateManager.cpp:263 🎯 Functional Correctness | 🟠 Major | 🏗️ Heavy lift
Serialize flag reads with LED pattern updates.
An event handler can load flags without kCriticalErrorFlag and pause before applyVisualState. If SetCriticalError() then applies the critical-error pattern, the paused handler can overwrite it with the older pattern. The incorrect indication remains until another state change triggers an update. Sequentially consistent loads do not order the LED-driver calls. Protect the flag read and pattern application with the same synchronization so an older update cannot finish last.

…ket task
The websocket task holds the client's internal lock while dispatching CONNECTED and DATA, so taking m_handleMutex there to send boot status or a Pong inverted the order against other senders. Sends from that task now skip the mutex, since destroy joins the task. The task is recorded on BEGIN and cleared on FINISH, because ERROR/DISCONNECTED can be dispatched on a failing sender's task.
StopTask deleted a task from outside after its timeout, wherever it was, leaking any mutex, heap block or peripheral it held (e.g. the log mutex). It now keeps waiting, logs each overrun period, and restarts the device after a 10 s hard limit. The RF task also checks for a stop between sequences so a long round can't hold up stop().
The portal destructor waited at most 15 s for an in-flight account link and then stopped httpd, but a slow link could outlast that and answer on the freed server. The link job now holds a reference to the instance, so the manager's RetiredList only destroys it after the job is done, and the polling loop is gone.
HTTP::Client also passes the remaining budget to each phase so timeoutMs bounds the whole request instead of each socket operation.
…d restarts
Stopping the E-Stop task cleared the activation, so a press landing between a caller's IsEStopped() check and the stop was released without the hold-to-clear, and a failed restart after a pin change left no pin sampled with the interlock open. The task now keeps the latch when it exits while active and the next task takes it over; a failed restart latches until reboot.
SoftwareTrigger takes effect at once through IsEStopped() instead of waiting on s_estopMutex and the next tick, and the exit and latch paths no longer post with portMAX_DELAY.
…ay from readers
The config store's reader/writer lock was built from binary semaphores, so it had no priority inheritance, and writers held it across the whole LittleFS write. A low-priority writer could then be preempted while sys_evt waited on a read, stalling every WiFi and IP event.
Readers now take a data mutex held only to copy the config out; writers serialize on a separate mutex, save their copy to flash, and commit it under the data mutex briefly. AddWiFiCredentials and FactoryReset build on a copy like the other setters, and AnyWiFiCredentials runs its predicate outside the lock. ReadWriteMutex has no other users and is removed.
…ver calls
Save and Forget held s_networksMutex across the config flash write and esp_wifi_disconnect while sys_evt handlers waited on the same mutex, stalling every WiFi and IP event and forming a wait cycle with the wifi task once the event queue filled. They now take the lock only to read or update the scan list.
Forget removes the credentials before checking the connection, and the CONNECTED handler drops a link whose credentials are gone, so a connect already under way can no longer land on a just-forgotten network. Connect stores its preference before disconnecting. Scan handlers can only be registered before Init and are called without a lock; the unused unregister functions are removed.
… pin changes
Replacing the transmitter ran its destructor (a task join of up to a second and RMT teardown) under s_rfTransmitterMutex, blocking HandleCommand on the websocket and httpd tasks, or on whichever sender dropped the last copy. The old RMT channel could also still be alive when the new one was created, which fails on chips with few TX channels.
SetRfTxPin now swaps the pointer out under the lock, waits briefly for in-flight senders to let go and destroys it on its own task. A lifecycle mutex serializes Init and concurrent portal/serial pin changes so config and the live pin can't disagree.
Each write held the global write mutex while the USB console waited up to 50 ms for the host, so on a headless USB-powered hub every log line cost 50 ms and concurrent loggers (sys_evt, httpd, the websocket task, E-Stop and RF error paths) queued behind each other without limit.
USB writes are skipped when no host is connected, and after one write times out later ones don't wait until a write goes through again, like ESP-IDF's own USJ VFS. The mutex is taken with a bounded wait and the line dropped on timeout, and the USJ TX ring is 1 KiB.
…joining it on the event loop
The E-Stop state handler stopped the keep-alive task on sys_evt, which joins it there for up to a second (and longer once StopTask waits it out), stalling every WiFi, IP and OpenShock event behind it. The task now stays up and checks IsEStopped() before each round: while e-stopped it sends nothing and forgets the shockers it knew, so only commands accepted after the E-Stop clears are kept alive again. The event handler is removed and the host tests cover the new behaviour.
…t the event loop
SCAN_DONE ran the record fetch, a config lookup per AP, FlatBuffers serialization and portal broadcasts under s_networksMutex on sys_evt, delaying every WiFi and IP event behind it. The scan event handler now only flags the work and wakes the WiFiManager update task, which waits on a task notification (still polling every second) and runs the handlers there. Results nobody is waiting for any more are freed with esp_wifi_clear_ap_list.
esp_websocket_client_close sends its close frame with portMAX_DELAY regardless of the timeout passed, so a stalled TLS write could hang whichever task destroyed the client. Send the close frame ourselves with a 1 s timeout when connected, then let destroy stop and join the websocket task.
Both patterns existed but nothing set their flags. The scan manager sets scanning once esp_wifi_scan_start succeeds (SCAN_DONE already cleared it), and a failed setup shows the critical error pattern before restarting or rolling back.
…equests
Every failure after the step was set to Updating continued the loop with the step still Updating, so the next boot reported an update that never happened. A guard now moves Updating back to None (compare-exchange, so a step that moved on is left alone) unless the update reached Updated.
Update and check requests made while OTA was disabled were kept and acted on once it was re-enabled, and with manual approval required an update request re-entered that branch every minute. Both now drop the request.
The Ping handler marked the ping and sent the pong through GatewayConnectionManager, i.e. whichever client was current. A ping arriving on a client being replaced refreshed the successor's ping timestamp and sent it a pong for a ping it never got. Gateway handlers now get the receiving GatewayClient, and Ping uses it. MarkPingReceived on the manager is gone.
Serial::Init ran from SerialInputHandler::Init, after VisualStateManager and EStopManager had started tasks that log. Installing the driver switches stdout's VFS, which isn't safe while another task is printing. app_main now calls it first; the later call is a no-op.

…ap test window
SimpleMutex.h included semphr.h without FreeRTOS.h, which only compiled because every includer happened to include FreeRTOS.h first; Ping.cpp now reaches it through GatewayClient.h without it.
The keep-alive cap test stopped at the first ping, but its 17 shockers fall due 10 ms apart, so only one ping was queued. It now runs past the last deadline before counting.
Headers rely on the including source file to pull in FreeRTOS.h first. Ping.cpp now reaches SimpleMutex.h through GatewayClient.h, so it includes FreeRTOS.h itself, and the copies added to SimpleMutex.h and TaskUtils.h are gone.
Protect the socket-limit invariant at compile time.

When GetClient() returns a copy to another task, use_count() can observe a stale count of 1. reap() then removes the entry and returns success, while the other task still owns the client. The final destructor can run on that task. The acquire fence does not make this ownership check safe.
Replace the count-based handoff with an explicit release-acknowledgement protocol.

The E-Stop and RF tasks each hand-rolled an unsubscribe guard around the raw calls. TaskWatchdog subscribes on construction (or later, via subscribe()), unsubscribes on destruction, and makes feed() a member that does nothing while unsubscribed, so feeding requires holding the guard. RF passes it into writeSequences for the per-frame feed.
…imeouts
- RF: a terminator only counts as sent once it went out; a failed one is retried next round (bounded by the consecutive-failure drop).
- Gateway: UnLink clears FLAG_LINKED after DestroyClient, so a verification that passed its generation check just before can't leave it set.
- Config: FactoryReset publishes the defaults only after they are saved, like every other write.
- HTTP: a body read that runs out of budget (-ESP_ERR_HTTP_EAGAIN) reports TimedOut instead of RequestFailed.
- Serial: the USJ write timeout covers the whole write, not each chunk.
- Portal: static_assert that lwIP has the 3 sockets httpd needs beyond its client sockets.

Keep a Stop effective against commands that have not yet been enqueued.
SendCommand assigns cmd.seq before it calls xQueueSend. If one caller pauses after receiving an older sequence number, another caller can enqueue a Stop. The task can process that Stop and clear stops while the queue is empty. When the first caller then enqueues its older Shock, the task accepts it after the Stop. Synchronize sequence assignment with enqueueing and Stop retirement so an in-flight older command cannot escape the filter.

When httpd_queue_work returns an error, this branch clears m_drainQueued but leaves the message in m_sendQueue; queueSend then returns true. If no later send arrives, no future wsDrainWork is scheduled, so the update remains queued indefinitely. Remove the enqueued message and return false, or add a retry mechanism that guarantees a drain. (raw.githubusercontent.com)

Track subscription ownership for overlapping instances.
WatchdogSubscribe() treats ESP_ERR_INVALID_ARG as an existing subscription, but TaskWatchdog::subscribe() still sets m_subscribed to true. If two instances exist in the same task, destroying the second instance removes the subscription used by the first. Return whether esp_task_wdt_add(nullptr) added the subscription, and set m_subscribed from that result.
The current repository has one instance in EStopManager and one in RFTransmitter. writeSequences() only borrows the RF instance, and no raw watchdog calls mix with these instances. This is a defensive refactor, not a current reachable failure.

Review comments at @components/device_control/src/radio/RFTransmitter.cpp:
- Around line 387-388: Synchronize sequence assignment and queue insertion in
SendCommand with Stop retirement in the task’s drained branch, so an older
command cannot be enqueued after stops.clear() has removed the Stop filter.
Preserve the existing filtering behavior for commands enqueued before Stop
retirement.

Review comments at @components/common/include/util/TaskUtils.h:
- Line 83: Update WatchdogSubscribe to report whether esp_task_wdt_add(nullptr)
added the subscription, and have TaskWatchdog::subscribe set m_subscribed from
that result. Ensure instances that encounter an existing subscription do not
claim ownership or remove it when destroyed.

Logging.h gated every OS_LOG* on OPENSHOCK_LOG_LEVEL without including openshock_board.h, which defines it. TinyVec.h includes Logging.h before OpenShock.h, so in every file reaching it that way (about 35, including Config, WiFiManager, GatewayConnectionManager, OtaUpdateManager, Serial and Events) the level was undefined and all logging, OS_PANIC messages included, compiled to nothing. Logging.h now includes openshock_board.h and fails the build if the level is still missing.
Compiling those logs for the first time turned up one format mismatch in Base64.cpp (TinyVec::size() is not size_t).
writeAll returned false without saying which step failed. It now logs the lfs error for open, write, close and rename, and whether the partition was unmounted or read-only; trySaveConfig logs the config size. This is what showed config saves failing with LFS_ERR_NOSPC once the config outgrows the 512-byte inline limit (docs/todo/12).
SendCommand took its sequence number before queueing. A caller paused in between could queue an older Shock after a newer Stop had already been processed and its stop record cleared on an empty queue, so the Shock got through. Taking the number and queueing now happen under one per-transmitter lock; both queue sends are bounded and the RF task never takes it.
When httpd_queue_work failed, the queued messages waited for the next send to ring the doorbell, forever if none came. The manager's tick now calls retryDrain(), which schedules a drain when sends are waiting and none is pending.
WatchdogSubscribe() returns whether it added the subscription. A TaskWatchdog on a task something else had already subscribed no longer removes that subscription when it goes away.
Sequence numbers only order commands within one transmitter's queue, and m_sendMutex already serializes taking one with queueing it, so the counter is now a plain member under that lock instead of a global atomic shared by every transmitter. It wraps freely: commands are only compared wrap-safely, against a Stop queued with them, at most the queue depth apart.
