What

Every path in the CLI that starts or updates the stack now decides whether to build from source the way odal up already does: by whether the install carries the engine source (source_tree_present), never by the profile kind.

Path Before After
Guided odal setup build = kind == Dev source_tree_present
Console → Infrastructure → Start build = kind == Dev source_tree_present
odal update Dev rebuilt, Prod pulled source present → rebuild and restart; no source → docker compose pull
Console → Infrastructure → Update images always pulled same rule as odal update, so the ≡ odal update hint names a command that does what the menu just did

Every path that starts the stack also runs the same checks now, through one function, core::infra::preflight_start:

Check odal up odal update rebuild Console Start Console Update Guided setup
production .env preflight ✓ ✓ ✓ ✓ ✓
missing bind-mounted scaffold file ✓ was missing was missing was missing was missing
deployment started from another install root ✓ was missing was missing was missing was missing

Before, only odal up had all three. An update or a console start could boot a stack odal up refuses: one whose role-provisioning hook is a directory Docker fabricated, or one belonging to another install, recreated with this install's .env against that install's signing-key volume. One function means a check added later reaches every start.

odal init (and the guided setup, which shares scaffold_install) now also writes .env.example at the install root. It never writes .env. The new required flag keeps it out of missing_scaffold_files, so odal up does not refuse an install scaffolded before this change.

.env.example gains a commented ODAL_VERSION= block: image tags are the release number without the git tag's leading v (v0.14.0 → image 0.14.0), which is not guessable from "pin it to a release tag".

Why

Every self-hosted node is reached over localhost, so it infers the dev kind. The kind-based rule therefore sent every such install down docker compose up --build, including installs outside a clone of this repository, where the compose file's build.context (../.., dpp-engine/docker/node.Dockerfile) does not exist and the build fails before any service starts. odal up was fixed for exactly this; the guided setup, console Start and odal update still had the old rule. Once the node and resolver images are public, those three would still never use them.

Outside a clone there was also no .env.example to start from, while the compose file refuses to start without DATABASE_POSTGRES_PASS, DATABASE_APP_PASS and RESOLVER_BASE_URL.

Behaviour changes worth a look

  • odal update on a prod profile inside a clone now rebuilds and restarts instead of pulling. Before it does, it runs every check odal up runs, since the rebuild starts the node.
  • Console "Update images" inside a clone now rebuilds and restarts, where it used to pull images the next Start would rebuild over anyway.
  • The ownership refusal now says "Run odal from that directory" rather than "odal up", since it is reached from more than one command.

Tests

  • scaffolding_writes_the_example_env_and_never_the_env_itself: the example is written byte-for-byte, carries a line for every variable the compose file requires with :?, and .env is not created.
  • an_install_without_the_example_env_still_starts: seen failing with the required filter removed.
  • a_start_is_refused_while_a_mounted_file_is_missing: preflight_start refuses an install whose role hook is gone, before Docker is consulted.
  • just check green locally on the rebased branch, audit included.

Docs: cli/README.md (profile kind decides the preflight, the install decides build or pull), docs/guides/OPERATOR-SETUP.md (inside a clone, odal update already restarts, so skip the stop and start), and a CHANGELOG entry.

Summary by CodeRabbit

  • New Features
    • Added ODAL_VERSION to configure the published images used outside an engine clone. Unset, it defaults to latest.
    • odal init now creates .env.example and reminds you to copy it to .env and configure its values before starting.
  • Bug Fixes
    • Start and update now build from source inside an engine clone, and use published images outside one. Updates outside a clone pull the configured image version; run odal up to apply them.
    • Startup checks required setup files and, for production, required secrets.
  • Documentation
    • Updated setup and command guides to explain these workflows.

📝 Walkthrough

Walkthrough

The CLI now scaffolds .env.example without creating .env and directs operators to copy and configure the example. Startup actions use shared preflight checks. Start and update actions select source builds or published images based on source-tree presence.

Layer / File(s) Summary
Environment example and setup
.env.example, cli/src/core/infra.rs, cli/src/commands/init.rs, cli/src/console/setup.rs, cli/README.md, docs/guides/OPERATOR-SETUP.md
Scaffolding writes .env.example as an optional file and does not create .env. The CLI and setup guides direct operators to copy and configure the example. Tests cover the generated example and optional-file handling.
Shared startup preflight
cli/src/core/infra.rs, cli/src/commands/up.rs, cli/src/console/setup.rs, cli/src/console/menu/infrastructure.rs
preflight_start runs production secret checks for production starts and checks required scaffold files and deployment ownership for all starts. Startup entry points call this function.
Source-aware startup and update
cli/src/commands/update.rs, cli/src/console/menu/infrastructure.rs, cli/src/core/infra.rs, cli/README.md, docs/guides/OPERATOR-SETUP.md, CHANGELOG.md, .env.example
Start and update actions select source builds or published-image pulls based on source-tree presence. Source-based updates rebuild and restart; image pulls use ODAL_VERSION, or latest when unset.

Change: Bug fix

Merge Risk: 🔵 Low · up to 40a70

Operators starting guided setup from an install subdirectory may put .env where the CLI will not use it. Clarify the instruction; the remaining issue is bounded and does not block merging.

Security Architecture Review

Security architecture risk: 🟡 Moderate · up to 0dc71

A source-based update can now restart a deployment without checking whether another installation owns it. Because installations can share a Compose project and persistent volumes, this warrants review even though the actions require local infrastructure access.

Retained concerns

  • Medium · security · inferred: Source-present updates can recreate a fixed-name Compose deployment without the cross-install ownership check enforced by odal up. A second install could therefore recreate another install's containers using its own environment while retaining shared volumes, including the signing-key volume. This is newly reachable through console Update, which previously pulled images, and through production odal update, which previously pulled images.
Security review details

Security Blast Radius

  • inferred — The plausible cross-install impact is bounded to operators able to invoke local Docker-backed actions on a host sharing the fixed Compose project; the affected assets can include its containers, persistent data, and signing-key volume. The console hides these actions for remote configurations.

Security Findings and Attack Paths

  • inferred — If an operator invokes a source-present update from a second install using the same Compose project, its local Dockerfile selects a rebuild and its environment can be used to recreate containers against the existing project's volumes. The update paths omit the guard that would reject this ownership mismatch in odal up; an actual cross-install execution was not observed.

Trust Boundaries and Controls

  • observed — Production rebuilds are blocked when the environment preflight fails, and scaffolding does not create the secret-bearing .env. Neither control verifies which install owns a running Compose deployment.

Resilience and Maintainability Implications

  • inferred — The newly reachable rebuilding update has no CLI-level rollback after a failed or interrupted Compose operation. Its exact intermediate container and volume state cannot be determined from source alone.

Hardening Proposals

  • proposed — Enforce the existing deployment-ownership check before every path that can recreate containers, including command and console source-rebuild updates, so the invariant does not depend on the entrypoint used.

Explanation

The reviewed diff introduces no visible ADR reference, non-public repository name/path, pricing or contract terms, vendor negotiation details, or real company/individual in a non-public arrangement. However, the supplied pull request description is explicitly truncated, and no full description is available in the review refs or checkout. The check also evaluates the pull request description, so the omitted text prevents a complete PASS decision.

Correct the stale profile-based startup rule.

This paragraph says dev builds and prod pulls. The updated odal up description at Line 157 says source-tree presence selects the build. An operator with a dev profile outside a clone receives conflicting instructions. Describe profile kind as the preflight choice and source-tree presence as the build choice.
